5x ROAS in 90 Days: How We Scaled a D2C Skincare Brand on Google Ads Without the Big-Brand Budget

Skincare is the most saturated segment in Indian D2C. Every week, a new brand launches with a clean-ingredient story, a dermatologist endorsement, and ₹50 lakh in influencer spend. So when a Mumbai-based skincare founder came to us saying she wanted to scale on Google Ads without burning cash on awareness that doesn't convert, we took a very different approach. In 90 days, on a ₹2 lakh monthly budget, we generated 5x ROAS — ₹30 lakh in revenue from ₹6 lakh in total spend.
About the Brand
The brand sells clean, science-backed skincare — Vitamin C serums, niacinamide moisturisers, SPF sunscreens, and a hero under-eye gel — all priced between ₹499 and ₹1,299. They had a Shopify store with decent organic traffic and strong Instagram engagement, but their paid channel had never been profitable. Previous agencies had run broad awareness campaigns with no conversion focus.
The Challenge
Skincare Google Ads is expensive. Brand keywords like 'Vitamin C serum', 'niacinamide moisturiser', and 'SPF 50 sunscreen' attract bids from Minimalist, Dot & Key, Plum, WOW, and dozens of VC-backed brands with massive budgets. Competing head-on in these auctions for a bootstrapped brand is a losing game. We needed to find pockets of high intent, lower competition — and then win those pockets decisively while building enough brand credibility to convert the traffic.
Skincare also has a high consideration window. Most buyers don't convert on the first visit — they read ingredients, check reviews, compare with alternatives, and often return 3–5 days later. We needed a remarketing architecture that stayed in front of buyers across that decision window without burning budget on people who had already purchased.
Our Strategy
We built a full-funnel Google Ads strategy anchored in intent, not awareness. Shopping and Search campaigns captured buyers looking for specific ingredients and skin concerns. PMax scaled high-performing product-audience combinations across Google's network. YouTube + Display remarketing re-engaged site visitors who hadn't converted. And BYPL-powered landing pages ensured every click had maximum conversion potential.
Campaign Architecture
Search — Concern-Specific Keywords
Instead of bidding on competitive brand-adjacent terms, we built Search campaigns around skin concern keywords: 'serum for dark spots', 'moisturiser for oily skin India', 'sunscreen for sensitive skin', 'under eye cream dark circles'. These terms had 30–60% lower CPCs than generic ingredient keywords, and the buyers searching them had a very specific need — which our landing pages spoke to directly.
Performance Max — Product-Problem Asset Groups
We structured PMax with four asset groups, each mapped to a skin concern: hyperpigmentation, hydration, sun protection, and eye care. Each asset group had dedicated creatives showing the problem and the product solution. Audience signals were built around users who had visited skincare review sites, watched skincare YouTube content, and previously interacted with competitor brand channels. PMax was our top volume driver — 55% of total conversions.
YouTube Remarketing — Ingredient Education
We used YouTube to run 30-second skippable ads exclusively to past site visitors — specifically, people who had viewed a product page but not added to cart. The creative format was an ingredient education video: 'Why Niacinamide Works for Oily Skin in 4 Weeks'. These educational ads built trust without selling hard, and brought back visitors with a 3.2% CTR.
CRO — BYPL + Trust Architecture
Every ad group had its own BYPL landing page built around a specific concern. The page structure: concern headline → ingredient story → before/after results → ingredient badge (dermatologist tested, no parabens) → 200+ reviews with skin type filtering → sticky buy button with free shipping above ₹499. GoKiwi real-time social proof throughout. Conversion rate increased from 1.1% to 3.7% across all product pages.
