Google Ads for D2C Dog Food Brands: How We Helped a Natural Pet Food Brand Hit 5x ROAS on Shopify

Pet food is one of the highest-loyalty categories in D2C ecommerce. Once a dog owner finds food their dog actually thrives on, they reorder it every month — sometimes for years. That changes the economics of customer acquisition entirely. A Pune-based natural dog food brand came to Ho Digital wanting to scale its Shopify D2C channel and reduce dependence on Amazon distribution. In 3 months on a ₹2 lakh per month budget, we generated 5x ROAS — ₹30 lakh in revenue from ₹6 lakh in total spend.
About the Brand
The brand makes natural, grain-free dog food — dry kibble, wet food pouches, and training treats — with no artificial preservatives, colours, or flavours. Products are priced between ₹599 and ₹2,499 and targeted at urban pet owners who research ingredients before buying. They had a Shopify store, strong product reviews on Amazon, but had never invested in D2C paid traffic.
The Challenge
Generic pet food keywords — 'dog food online', 'dry dog food India' — are dominated by Pedigree, Royal Canin, and Drools, who outbid smaller brands on brand recall alone. Going after those terms means paying premium CPCs and losing to stronger brand names. We needed to capture buyers already looking for what made this brand different: natural, grain-free, chemical-free nutrition. The search intent was there — the targeting just needed to be precise.
Our Strategy
We built campaigns entirely around ingredient and benefit-specific queries — not generic pet food keywords. PMax handled scale with tightly defined audience signals. Shopping was structured by product type and bag size with custom labels. YouTube ran a top-of-funnel ingredient explainer. BYPL landing pages handled conversion. The entire funnel was built to speak to a buyer who was actively comparing natural pet food options, not someone browsing casually.
Campaign Architecture
Performance Max — Natural Pet Food Audiences
Two asset groups: natural grain-free kibble and dog training treats. Audience signals targeted people researching natural pet nutrition, organic pet products, and raw/homemade dog food alternatives — indicating they already believed in better-quality food. PMax drove 62% of total conversions with a 5.8x ROAS.
Google Shopping — Segmented by Product Type & Size
Standard Shopping with custom labels by product type (kibble, wet food, treats) and pack size. We suppressed spend on expensive generic terms and focused budget on long-tail natural pet food queries — 'grain free dog food no preservatives', 'natural kibble for dogs India'. Lower CPCs, higher buyer intent, better ROAS.
YouTube — Ingredient Sourcing Creative
A 45-second brand video showing ingredient sourcing: whole chicken, sweet potato, no corn or soy fillers. Targeted at dog owner interest audiences. Used as a trust builder, not a direct conversion tool — contributed to reducing decision time for retargeted visitors.
CRO — BYPL + Feeding Calculator
BYPL pages were built with a full ingredient list and explanations of each ingredient's benefit for the dog, a feeding calculator (dog weight → recommended quantity → monthly cost), and a Subscribe & Save 15% option. GoKiwi low-stock nudges ran on the bestselling 5kg SKU. Conversion rate moved from 1.3% to 3.5%.

Key Takeaways
Pet food is fundamentally different from most D2C categories because the repeat purchase rate transforms the acquisition math. A 5x first-order ROAS combined with a 38% sixty-day repeat rate means the actual lifetime ROAS on this cohort is 12–15x over 12 months. Brands that only look at first-order ROAS in high-LTV categories consistently underinvest in paid acquisition. Always build your acceptable CPA around lifetime value — not just the first transaction.
