Google Ads for Specialty Coffee Brands in India: How a D2C Coffee Brand Achieved 5x ROAS on Their Own Website

India's specialty coffee market has grown dramatically over the last five years. The urban coffee drinker who used to reach for Nescafé Gold is now exploring single-origin beans, pour-over brewing methods, and subscription roast boxes. A Bengaluru-based specialty coffee brand — selling single-origin beans, blended roasts, cold brew concentrates, and brewing equipment — came to Ho Digital wanting to scale their D2C Shopify channel. In 4 months on a ₹1.25 lakh per month budget, we generated 5x ROAS — ₹25 lakh in revenue from ₹5 lakh spend.



About the Brand

The brand sources beans directly from farms in Coorg, Chikmagalur, and Araku Valley and roasts to order. Products range from ₹399 for 250g single-origin packs to ₹2,499 for monthly subscription boxes. Their average order value sits at ₹1,100. They had an established Instagram following and good press coverage but had never built a scalable paid acquisition channel.


The Challenge

Coffee is a habitual purchase — people buy the same coffee repeatedly once they find what they like. The challenge is the acquisition cost: getting a first-time buyer to try a specialty coffee brand they've never heard of, when Blue Tokai, Third Wave Coffee, and dozens of other well-funded D2C brands are competing for the same Google searches. Standing out required a combination of strong intent targeting, clear differentiation messaging, and a conversion stack built to make the first purchase as frictionless as possible.


Our Strategy

We built the campaign around two buyer types: the Coffee Explorer (curious about specialty coffee, looking to upgrade from supermarket brands) and the Coffee Enthusiast (already buying specialty coffee, looking for a better source or new origins). Different search intent, different ad copy, different landing pages — the Explorer needed education, the Enthusiast needed credibility and product depth. We optimised toward subscription conversion wherever possible, because a subscriber has 5–8x the lifetime value of a one-time buyer.


Campaign Architecture


Search — Intent Segmented by Coffee Knowledge Level

Explorer keywords: 'specialty coffee India buy online', 'best coffee for filter machine', 'what is single origin coffee'. Enthusiast keywords: 'Coorg single origin coffee', 'Araku light roast', 'natural process coffee India'. Separate ad groups, separate bids, separate landing pages. Explorer ads led with 'Try Your First Specialty Coffee' messaging. Enthusiast ads led with origin detail and farm story. CTR improved significantly when this segmentation was implemented.


Performance Max — Coffee Lifestyle Audiences

PMax with two asset groups: Single-Origin & Specialty Beans and Cold Brew & Brewing Equipment. Audience signals targeted specialty food enthusiasts, home barista hobbyists, coffee content consumers, and people who had recently searched brewing equipment. PMax drove 58% of total conversions at a 5.4x ROAS.


YouTube — Origin Story & Brewing Content

60-second origin story videos showing the farm sourcing story — farmers in Coorg, the drying beds, the roasting process. Targeted to coffee interest audiences and food & drink enthusiasts. A secondary creative showed brewing tutorials using the brand's beans. YouTube drove repeat purchase intent among existing customers more effectively than any other channel.


CRO — Subscription-First Landing Pages

BYPL pages designed to drive subscription sign-ups over one-time purchases: subscription pricing displayed first (₹799/month vs ₹999 one-time), a 'Choose Your Roast Profile' quiz, tasting notes and brewing recommendations per product, farm origin map, and a 100% satisfaction guarantee with free exchange on first order. GoKiwi showed recent subscribers from real cities. Conversion rate moved from 1.4% to 3.9%, and 34% of first-time buyers chose the subscription option.

Key Takeaways

In high-LTV repeat categories like coffee, acquisition ROAS is the starting point of the conversation — not the conclusion. A 5x first-order ROAS with 34% of buyers on subscription means the real 12-month ROAS on this cohort is substantially higher.
